How it works

You've seen the proof. Here's what the next 90 days look like.

Most agency pages stop at the case studies. This one is for the question that comes next. What am I actually signing up for?

Founder-led 90-day pilot 6-month commitment after
The reality check

You've hired an SEO agency before. You remember how it went.

Twelve-month contract. Someone senior pitched you. Someone junior executed. By month six, you were looking at a dashboard of impressions with no way to tell if any of it drove pipeline.

By month nine, you were figuring out how to leave without losing the content library.

We built DerivateX so that doesn't happen. The first 90 days are designed to give you the data to judge for yourself.

#1
on ChatGPT for "best CRM for real estate investors." From absent to category leader.
~20% of Gumlet's inbound revenue now attributed to AI discovery. The work compounds. The pilot tells you if it will compound for you.
The 90-day timeline

Six phases. Same shape every engagement.

What stretches the start isn't us. It's how fast access lands on day one.

Before Kickoff · 5 to 7 days

What's already done before you sign

You don't sign for a pitch. You sign for a plan built on your real data.

  • 30-min discovery call with a founder. Honest fit assessment either way.
  • NDA signed and diagnostic audit run on your real data. GSC, GA4, current AI visibility, competitor citation map.
  • Proposal and SOW shared. Goal, deliverables, pricing tier, and reporting cadence in writing before either side commits.
1
Days 1 to 7 · Kickoff

You meet your team. Tools go live.

One founder leads end-to-end. Senior strategist on research. Content lead on production. Three people. Same three every sprint.

  • Private Slack channel. Direct line to your team, no tickets.
  • Live client portal. Roadmap, sprint board, content pipeline. Updated as work ships.
  • Kickoff call. Audit walkthrough, 90-day priorities, first sprint plan.
2
Weeks 1 to 3 · Strategy

Research, audits, and first technical fixes run in parallel.

By the end of week 3, you'll have:

  • Understanding Doc locked. ICP, goals, KPIs, what success looks like at day 90.
  • P1 query list reviewed and locked together.
  • Competitor citation map across ChatGPT, Perplexity, Gemini, and Claude.
  • AI Visibility Score baseline. Measured against day-one reality.
  • First technical fixes shipped. Schema, internal linking, indexability.
3
Weeks 3 to 8 · Build

Content shipping. Citations building. Bi-weekly cadence.

First measurable signals usually land between week 3 and 8. Earliest on ChatGPT and Perplexity. Slower on Gemini. Slowest on Google.

  • Content shipping continuously. Blogs, money pages, comparison pages, revamps.
  • Guest posts and authority placements live on AI-sampled publications, written by us.
  • AI citation tracking running across all four platforms, bi-weekly.
  • Internal linking and schema deployed as new content publishes.
4
Weeks 8 to 13 · Day 90

The pipeline picture comes into focus.

By week 8, AI sessions are identified and tagged in GA4 by source. By week 10, you can see which AI-sourced sessions converted. The day-90 outcome takes one of these shapes:

  • Citation displacement. Cited more than your top competitor across your tracked AI queries.
  • Pipeline attribution. AI sessions traced to demos and signups, board-ready.
  • Ranking and traffic gains. Measurable click growth on Google in parallel.
  • Compounding asset base. Money pages rebuilt, backlinks building, infrastructure in place.
Goal locked at kickoff. Reported bi-weekly.
What ships each sprint

The volume isn't theoretical. This is what hits production.

Who does the work

Four people. Each a master of their craft.

The same team owns your account from kickoff onward.

How we work

Every role is owned by a specialist. No generalists. No hand-offs between agencies inside an agency.

Strategists don't write your content. Writers don't run strategy. Founders don't review every comma. Each person owns their craft and goes deep into it. And because the team works only with B2B SaaS, pattern recognition from across the portfolio flows into every account. New ideas get tested. The market gets read in real time. The work moves faster.

Account Lead

Apoorv or Shivanshi

One founder, every account. Reviews every strategic decision. Joins every bi-weekly call. The escalation point and strategic check on every piece of work that ships.

Senior Strategist

Strategy and standards

Owns the strategy doc, sprint roadmap, competitor analysis, query prioritisation, AI citation tracking, schema, and landing page writing. Reviews every content piece before it ships.

Content Lead

Production and review

Owns the content pipeline. Briefs, internal linking, publishing coordination. Reviews every piece against the brief and the brand voice before it reaches the strategist.

Content Writer

The actual writing

Writes the blogs, comparison pages, and guest posts. B2B SaaS-only background. The same writer's name on every brief throughout the engagement.

What we need from you

The biggest risk to a 90-day result isn't strategy. It's slow approvals.

We've designed this to take less of your time, not more. Here's the realistic shape of it.

Month 2
3–5
hours total
Bi-weekly calls, content approvals, sprint reviews
Month 3+
1–3
hours total
Bi-weekly calls and async approvals in Slack

Things we'll need from your team:

  • CMS, GSC, GA4 access in week 1, or dev help with 48-hour turnaround
  • Content review and approval within 3 to 5 business days
  • Publishing blog posts, money pages, and landing pages on your site
  • Reddit and community comments posted from your accounts (we plan and write, you post)
  • Visuals and graphics on your design side, we send the briefs
  • Source material when needed. Case study data, brand assets, customer quotes

If approvals will sit for weeks, or dev is fully blocked, we flag it on the discovery call before either of us commits.

What if it's not working

Three windows. Each with a purpose.

Built around the time SEO and AI citation work actually takes to compound.

1
Days 1 to 90

The de-risking window

At day 90, we review the locked goal together. Continue if it's working. Step away if it's not. Either way, the assets we've built live on your site and continue to compound for you.

2
Months 4 to 9

The compounding window

SEO and AI citation work compound. The 6-month commitment exists because we both know that. You're committing to the runway that makes the work pay off.

3
Month 9 onward

The trust window

Month-to-month from here. No auto-renewal. Clients who continue lock in their current rate for 12 months regardless of future price changes.

You see what we see, in real time. GSC, GA4, sprint board, and citation tracking are shared with you on day one. You don't wait for a monthly report to find out something isn't moving.

FAQ · After you sign

The questions that come up after the discovery call.

How long after I sign before we kick off?

Within the same week typically, on a kickoff date aligned with you. The audit work has already happened pre-signing, so we're not starting from zero. The sooner access is shared, the sooner the first sprint can ship.

What if my dev team is slow?

We work directly in your CMS where we can. WordPress, Webflow, Framer. For platforms requiring dev, we send a prioritised ticket list with implementation specs so your team can ship in batches rather than one-offs.

Can we change the goal mid-pilot?

Yes, once. We lock the goal at kickoff to keep work focused. If something material changes (a product launch, a competitor move, a category shift), we renegotiate at the day-45 checkpoint together.

Who actually writes the content?

A senior content lead inside our team, briefed by the strategist and reviewed by the account-leading founder. You'll see the same writer's name on every brief throughout the engagement.

Do you guarantee citation in ChatGPT?

No, and we'd be suspicious of any agency that does. What we guarantee. We lock a specific, measurable 90-day goal with you at kickoff, and report against it bi-weekly. Every asset we build lives on your site, in your CMS, owned by you from day one. Whether the goal is hit or missed, the work doesn't disappear.

What happens at day 90 if we want to continue?

You move into a 6-month commitment at the same rate. After that, it's month-to-month. No new contract, no renegotiation, no auto-renewal. Clients who continue into month-to-month lock in their current rate for 12 months regardless of future price changes.

Can we do this in-house instead?

Some teams can. The volume of content production, citation tracking across four platforms, technical SEO, and authority placements usually takes 2 to 3 full-time hires to match. If you have that team, you may not need us. If you're staring at it as a hire-or-outsource decision, that's exactly what the discovery call is built for.

Can we wait until AI search is more established?

You can. The cost is that the brands being cited today are training the next round of model outputs. ChatGPT recommends brands it learned about 12 months ago. Waiting another 12 months is a decision to be in the next cohort, not this one.

You'll know by day 90. Not month nine.

The data, the assets, and the attribution to tell your board whether the work is compounding. And every asset built lives on your site, owned by you, from day one.

No pitch deck. 30-minute strategy call. Real audit findings before the call.
